Shipping Indie Games from India: Our Roadmap

The same milestone map we hand to clients before we even send a pitch deck to APAC or MENA publishers.

Prototype → Metrics

We prototype fast, but polish data slowly. Publishers care about cohort retention more than flashy screenshots, so every milestone reserves two weeks exclusively for telemetry hooks and Mixpanel dashboards.

  • Build a one-page KPI sheet per milestone that everyone can skim.
  • Track retention, FTUE friction, and monetization signals before pitching.
  • Give publishers access to anonymized dashboards—transparency sells.

Localisation Starts Before the Vertical Slice

Translators join as soon as quests lock. Narrative beats land differently in Arabic, Turkish, or Bahasa, and late rewrites cost more than translating early. We keep Figma boards with every string, font fallback, and UI resize note so nothing breaks at the eleventh hour.

Soft-Launch Cities = Paid QA

Roughly 15% of every budget is earmarked for Tier-2 Android cities (Jakarta, Kuala Lumpur, Riyadh). These markets provide realistic device mixes, carrier throttling profiles, and payment flows. If day-30 retention survives there, publishers take the deck seriously.

Document everything: crash rates, monetization funnels, customer support tags. Those learnings become the headline of your pitch.

Pitch Decks Come Last

Only when telemetry, localisation, and soft-launch learnings feel solid do we assemble the publishing pitch. The deck includes timeline buffers, an honest LiveOps roadmap, and team readiness. That clarity has won more deals than any cinematic trailer.
